Balancing Support and Challenge: A Leadership Framework

Becoming a better leader often means finding the right balance of “support” and “challenge” for our teams. One framework that has been eye-opening for me is the Support-Challenge Matrix by GiANT Worldwide. I think it could be valuable for you too as you reflect on how you lead.

The goal, as I’ve learned, is to lead as a Liberator—someone who brings both high support and high challenge. This means setting clear expectations and pushing your team to grow, without undermining their sense of value or support. But it’s easy to slip into other quadrants. Sometimes, I’ve been a Protector, giving too much support and not enough challenge, or a Dominator, pushing too hard without enough encouragement. And let’s be honest, there are days when I’ve completely checked out, offering neither support nor challenge.

The good news? Awareness is the first step. This framework has given me clarity on where I am and where I want to be. Leadership isn’t about perfection—it’s about showing up with intention and adjusting as you go. If you’re trying to lead your team more effectively, I encourage you to reflect on this matrix:

  1. Are you providing enough challenge to foster growth?

  2. Are you supporting your team in a way that makes them feel equipped and valued?

Small shifts in either area can make a big difference.
